Ball Valve Actuator Procurement Advice: Don’t Order Based Only on Size and Maximum Torque

Don’t Buy by Size or “Maximum Torque” Alone

PURPOSE
For procurement, an actuator is not just a standard accessory. A wrong selection can cause failure to move the valve, wrong rotation, insufficient air pressure, wrong fail position, or damage to the stem and seat. Rework and downtime usually cost far more than the actuator price difference.
CORE RULE
Select the actuator based on the specific valve configuration, full-stroke bidirectional torque, worst-case actuator output, and a documented safety margin. Do not select by nominal valve size or a single "maximum torque" value.
THREE COMMON MISTAKES
  1. Selecting by valve nominal size.
Nominal size cannot determine operating torque. Seat design, materials, differential pressure, temperature, medium, and operating frequency all affect torque.
  1. Looking only at one “maximum torque.”
Ball valve torque may differ at startup, during running, and at the open/close end position. Opening and closing directions may also differ.
  1. Looking only at the actuator catalog maximum.
For pneumatic actuators, check output at minimum supply air pressure and spring-return output. For electric actuators, check rated output and operating limits. Catalog maximum may not be available at the valve’s highest-torque point.

WHAT TO REQUEST IN THE RFQ
Ask for specific-configuration data, not generic catalogs:
  • Valve model, size, pressure class, bore, materials, seat design, operating temperature.
  • Full 90-degree stroke torque table: breakaway/startup, running, and seating torque, for both opening and closing, with corresponding differential pressure.
  • Service assumptions: medium, cycle frequency, idle period, emergency operation.
  • Actuator brand/model, output curve, minimum supply air conditions, spring-return data, selected safety margin.
  • Maximum allowable stem torque, mounting interface, coupling details, rotation direction, fail position.
  • Approved data sheet or torque table for the final valve-actuator combination.
QUOTATION COMPARISON
Evaluate technical completeness plus total cost, not lowest price alone. Check whether the supplier:
  • Provides a torque table for the specific configuration.
  • States minimum supply air pressure and spring-return output.
  • Documents the safety margin and which torque values it applies to.
  • Confirms actuator output does not exceed allowable stem torque.
  • Confirms mounting, coupling, rotation, fail position, and space requirements.
  • Provides final combination confirmation.
PRE-ORDER CHECKLIST
[ ] Valve model, size, pressure class, seat, and materials defined.
[ ] Startup, running, and seating torques provided for opening and closing.
[ ] Torque values match maximum differential pressure and specified temperature.
[ ] Actuator output verified at minimum supply air or specified power conditions.
[ ] Safety margin negotiated and documented.
[ ] Actuator output does not exceed allowable stem torque.
[ ] Mounting, coupling, rotation, and fail position confirmed.
[ ] Approved data sheet or torque table provided for the final combination.
[ ] Supplier confirms in writing that the quoted configuration suits the specified service.
SUGGESTED ORDER CLAUSE
"Actuator selection shall be based on full-stroke, bidirectional torque data for the specified valve configuration. Actuator available output shall be verified under minimum supply air/specified power conditions. The safety margin shall be confirmed by both parties and documented. The supplier shall provide an approved data sheet or torque table for the final valve-actuator combination. Quotes without these confirmations are not complete technical quotes."
CONCLUSION
Procurement is not just buying an actuator; it is buying confirmation that the valve and actuator match. Nominal size cannot replace torque. Catalogs cannot replace configuration. Lowest price cannot replace combination confirmation.
